In my recent conversations with schools, a clear theme has emerged: the pressure to recruit more international students has never been greater. Financial strain, VAT changes, and shifting demographics have forced schools to look overseas. But as one senior leader put it to me, “With every opportunity comes a risk. If students arrive unprepared, the cost to them and to us is enormous.”

Several institutions told me that students often arrive meeting grade requirements, yet still struggle in the classroom. One head of admissions said, “On paper they look fine, but when they arrive, the gaps in fluency and cultural understanding become obvious. By then, it’s already too late—they’re struggling, and we’re firefighting.”

Another noted the lasting effects of the pandemic: “This generation is different. Their schooling was disrupted, their cultural exposure is narrower, and their confidence is lower. We can’t assume they’ll adapt like past cohorts.”

Why Traditional Support Falls Short

Most schools rely on education agents, but leaders admitted the quality varies. “Some agents are excellent, but others pass the responsibility elsewhere. Meeting a score threshold doesn’t mean a student is ready,” one deputy head told me.

Internal support systems are also stretched thin. A school EAL lead commented, “We give them support, but it’s often written feedback. What they really need is spoken practice and confidence-building. Staff don’t always have the time or cultural insight to provide that.”

A Smarter Approach: Preparation Before Arrival

What’s striking is how many leaders now see the solution clearly: readiness needs to start before the student even arrives. One school  leader explained, “If we invest a little earlier, the return is huge. Students settle faster, staff feel less strain, and retention improves.”
